Bringing Clarity to Complexity
For nearly 15 years, Four Sides Hospitality Consulting has partnered with independent hotels, motels, and vacation rentals across North America, helping properties increase revenue, strengthen operational systems, and build sustainable success without burning out teams or compromising brand integrity.
We believe the best hospitality businesses are built on clear decision making, stable systems, and respect for the people who run them: guests and teams alike.
The Four Sides Approach
Most revenue consultants focus exclusively on maximizing numbers. We take a different view.
Hospitality sits at the intersection of revenue discipline, operational reality, and human capacity. When these three fall out of balance, performance degrades, not immediately, but inevitably.
Revenue growth matters, but not at the expense of operational chaos, staff burnout, or brand dilution. Sustainable performance comes from building systems that work consistently, making pricing decisions you can defend confidently, and creating space for good judgment when situations require it.
Our approach emphasizes:
Clarity before cleverness
Properties need rate structures that teams understand and can execute, not complex algorithms that require daily intervention. A calm rate strategy communicates competence.
Stability over volatility
The best operations run smoothly even when you're not personally managing every detail. We build frameworks that last, reducing decision fatigue and creating predictable systems.
Right guest over maximum guest
Not all demand is equal. Revenue is feedback about value, confidence, scarcity, and trust. We focus on attracting guests who align with your property's capacity and character.
Structure as freedom
Simpler systems, better communication, and disciplined execution outperform over-engineered solutions every time. Good operations allow people to relax into their roles.
This isn't just philosophy. It's how we've helped properties achieve an average of 15% revenue growth in their first year while reducing daily operational friction.
"The world is already good. Our job is to relate to it properly."
— Chögyam Trungpa
This teaching applies directly to hospitality consulting. The opportunity for growth already exists within your property. Our work is to help you relate to that reality clearly.
Who We Serve
We work with a carefully limited number of independent properties to ensure every client receives focused attention and strategic guidance.
Our ideal partnerships:
- Independent hotels and motels under 100 rooms
- Boutique properties that value brand character and guest experience
- Owner-operators seeking sustainable growth without constant firefighting
- Vacation rental operators ready to apply professional revenue principles
- Properties in transition (new ownership, repositioning, post-renovation)
We intentionally maintain a small client roster. This allows us to understand your property deeply, respond quickly when challenges arise, and build genuine partnership rather than transactional consulting relationships.
What Makes Us Different
15 Years of Independent Property Focus
We've spent our entire consulting practice working exclusively with independent hotels, motels, and vacation rentals. We understand the unique challenges of owner-operated properties: limited staff, tight budgets, the pressure to be everything to everyone. That's all we do.
Hands-On Partnership, Not Ivory Tower Consulting
You won't be handed a 60-page strategy document and wished good luck. We work directly in your PMS, optimize your rates weekly, train your staff, and respond to urgent situations in real time. This is active partnership, not advisory-only consulting.
Systems That Real People Can Sustain
We're not interested in short-term revenue spikes that create long-term operational problems. Our work focuses on building systems that staff can trust, that anticipate stress rather than ignore it, and that reduce unnecessary complexity. Operations should create relief, not restriction.
Revenue as Feedback, Not Target
We treat revenue as one of the clearest mirrors a business has. It reflects market demand, operational execution, guest trust, and internal coherence. Chasing revenue purely as a target distorts this mirror. Treating it as feedback sharpens it.
"Ambition isn't the problem. Unexamined ambition is."
— Lodro Rinzler
We welcome growth goals. But we continually examine their cost: what behavior does this rate encourage? Who absorbs the operational impact? What expectation does this set for the future?
Transparent Communication and Realistic Expectations
We believe in honest conversations about what's working, what's not, and what success realistically looks like for your property. We see the business as it is, not as we wish it to be. No overpromising, no hiding behind jargon, no inflating expectations to close a deal.
Long-Term Stewardship
The ultimate measure of our success is whether your organization becomes calmer, clearer, and more capable over time. We transfer competence rather than create dependency, leaving systems stronger than we found them.
Our Track Record
Results across our client portfolio:
- Average revenue growth of 15% within first 12 months
- Properties achieving top rankings on TripAdvisor and Google Reviews
- Increased direct bookings and reduced OTA commission dependency
- Rate parity corrections worth $5,000 to $15,000 annually per property
- Operational systems that reduce owner involvement and staff turnover
Long-term relationships: Many of our clients have worked with us for 5+ years. Some for over a decade. This longevity reflects our commitment to sustainable partnership, not one-time transformations that disappear when the consultant leaves.

Meet James McCullough
James McCullough, Principal Consultant
For nearly 15 years, I've worked exclusively with independent hotels, motels, and vacation rentals, helping owner-operators build revenue systems that actually work in the real world, not just in spreadsheets.
My background combines technical theatre training (BFA in Technical Theatre) with deep hospitality operations experience. This unusual combination taught me to see hotels as integrated systems where revenue strategy, operational workflow, and guest experience must work together seamlessly.
What drives my work:
I've seen too many consultants optimize properties into chaos, maximizing revenue while burning out staff, diluting brands to chase occupancy, or building systems so complex they collapse the moment the consultant leaves.
There's a better way. Revenue growth and operational stability aren't opposing forces. Clear systems, disciplined decision making, and respect for the people doing the work create better outcomes for everyone: owners, teams, and guests.
This work requires restraint, humility, and long-term stewardship. Adding less is often harder, and more valuable, than adding more.
"When we stop needing someone to be wrong, solutions appear."
— Lodro Rinzler
Most hospitality challenges aren't about right and wrong. They're about misaligned systems, unclear expectations, or unexamined assumptions. My role is to help you see clearly, not to assign blame.
My commitment to clients:
When we partner, you get direct access to me, not a junior analyst or account manager. I'm in your PMS weekly, on strategy calls regularly, and available when urgent situations arise. This is hands-on consulting, built on the premise that your success requires genuine partnership, not just strategic advice.
I'm based in Kelowna, British Columbia, where I focus on serving independent properties across North America.
Our Philosophy on Growth
Growth isn't just about revenue.
Yes, increasing topline matters. But sustainable hospitality businesses are built on:
- Teams that can execute confidently without constant supervision
- Owners who can step away without operations collapsing
- Systems that work during volatile demand periods, not just stable ones
- Brands that maintain integrity while capturing market share
- Decisions that you can explain, defend, and feel good about
When these foundations are strong, revenue growth becomes predictable rather than chaotic. Clarity, even when limits are present, produces confidence.
How We Work
Our partnerships are built on three principles:
1. Clear Expectations
We believe in honest conversations about what success looks like, what it will require from both sides, and what timeline is realistic. We name constraints honestly and design systems that real people can sustain. No overpromising. No hiding complexity. Just transparent discussion about the work ahead.
2. Measurable Results
We track performance through clear KPIs, regular reporting, and documented improvements. You should always know where you stand, what's working, and what needs adjustment. Data informs our decisions, but we interpret it through the lens of your specific property and market.
3. Mutual Respect
We respect your knowledge of your property, your market, and your guests. You respect our expertise in revenue strategy, distribution, and optimization. Partnership works when both sides bring valuable perspective to the conversation.
Why "Four Sides"?
The name comes from a fundamental belief about how sustainable improvement happens.
Most business thinking celebrates innovation beyond existing boundaries. "Think outside the box" has become the default advice for solving complex problems. But obsession with what's beyond the box often causes businesses to neglect what's inside it.
Four Sides is about getting back in the box. It's about focusing on what currently exists within your operation and improving it systematically. This approach draws from Stoic philosophy and mindfulness practice, both of which emphasize focusing on what you can actually control rather than chasing what's beyond your influence.
For independent hotels and motels, this means:
Optimizing the systems you already have rather than constantly seeking new technology
Improving the team you currently employ rather than waiting for perfect hires
Maximizing the distribution channels you're already using rather than chasing every new platform
Strengthening the brand you've built rather than attempting complete reinvention
The four sides represent the boundaries of your current reality: your property, your market, your team, your resources. Real, sustainable growth comes from disciplined work within those boundaries, not from constantly reaching beyond them.
This philosophy shapes everything we do. We don't promise revolutionary transformation. We promise systematic improvement of what you already have, executed with clarity and discipline.
Our Commitment to You
If we partner together, here's what you can expect:
- Direct access to experienced expertise (you work with me personally, not a team of juniors)
- Hands-on involvement (we're in your systems weekly, not just providing quarterly advice)
- Transparent communication (honest feedback about what's working and what's not)
- Realistic timelines (clear expectations about when you'll see results)
- System building (tools and training that last beyond our engagement)
- Flexible partnership (month-to-month after initial commitment, not multi-year lock-ins)
- Limited client roster (enough capacity to respond quickly when you need support)
What we won't do:
- Overpromise unrealistic results to close a sale
- Implement complex systems that collapse without constant maintenance
- Sacrifice your brand integrity for short-term revenue gains
- Leave you dependent on us rather than building your team's capabilities
- Ghost you after the initial engagement period
Our commitment is not to certainty, but to clarity.
Guest Experience & Operational Philosophy
Care matters more than polish. Consistency matters more than perfection. Presence matters more than scripts.
Guest experience improves when staff are supported, systems are clear, and expectations are honest. We focus on presence-based hospitality that relies on attention and judgment, not performance-based hospitality that relies on scripts and polish.
Service recovery should restore balance, not assign blame. Guests primarily want to feel heard and taken seriously. Reviews are signals, not verdicts. Patterns matter more than individual comments.
Operations are not about control. They are about containment, creating structures that allow people to do good work without unnecessary stress. SOPs should provide relief, not restriction. Predictable systems are kindness. Clear escalation paths reduce anxiety.
"Structure creates freedom."
— Chögyam Trungpa
When operations are clear, staff can focus their energy on guests rather than navigating ambiguity. Good systems reduce decision fatigue, clarify authority, and normalize escalation.
Hospitality runs on human energy. Burnout is not a personal failure; it is a systems issue. Good leadership sets emotional tone, aligns authority with responsibility, acknowledges emotional labour, and protects boundaries.
